A small bakery is proud of one thing above all: its sourdough starter, kept alive and fed daily for eleven years. The owner calls it their biggest strength. A consultant visiting for an afternoon disagrees — or rather, complicates the claim.
A genuine strength, in business terms, has to clear four separate hurdles, not just one. First, does it actually create value the customer notices and cares about? Second, is it rare — do most competitors lack it? Third, is it hard to copy, even for a competitor who wants to badly? And fourth, is the business actually organized to make full use of it — turning that quality into bread people buy, rather than letting it sit unused in the back kitchen?
The eleven-year starter clears the first three hurdles easily: customers taste the difference, most nearby bakeries buy generic yeast instead, and eleven years of daily feeding cannot be copied overnight. But the fourth hurdle catches the bakery off guard — its menu barely mentions the starter, and most customers walk in without ever learning why the bread tastes the way it does.
A local tutoring service tells a similar story from a different angle. Its founder's rare skill at explaining calculus clearly is valuable, rare, and hard to copy — three hurdles cleared in an instant. But because the founder personally teaches every single session, the business cannot serve more students than one person's calendar allows, and a genuine strength never gets organized into something the business itself can scale.
A real advantage that nobody is told about is barely an advantage at all.
